当工作越来越复杂,给你6个简化守则
Ihave spent the last years, trying to resolve two enigmas: why is productivity so disappointing in all the companies where I work? I have worked with more than 500 companies. Despite all the technological advance – computers, IT, communications, telecommunications, the internet.
Enigma number two: why is there so little engagement at work? Why do people feel so miserable, even actively disengaged? Disengaged their colleagues. Acting against the interest of their company. Despite all the affiliation events, the celebration, the people initiatives, the leadership development programs to train managers on how to better motivate their teams.
At the beginning, I thought there was a chicken and egg issue: because people are less engaged, they are less productive. Or vice versa, because they are less productive, we put more pressure and they are less engaged. But as we were doing our analysis we realized that there was a common root cause to these two issues that relates, in fact, to the basic pillars of management. The way we organize is based on two pillars.
The hard—structure, processes, systems.
The soft—feeling, sentiments, interpersonal relationship, traits, personality.
And whenever a company reorganizes, restructures, reengineers, goes through a cultural transformation program, it chooses these two pillars. Now we try to refine them, we try to combine them. The real issue is – and this is the answer to the two enigmas – these pillar are obsolete.
Everything you read in business books is based either two of the other or their combine. They are obsolete. How do they work when you try to use these approaches in front of the new complexity of business? The hard approach, basically is that you start from strategy, requirement, structure, processes, systems, KPIs, scorecards, committees, headquarters, hubs, clusters, you name it. I forgot all the metrics, incentives, committees, middle offices and interfaces. What happens basically on the left, you have more complexity, the new complexity of business. We need quality, cost, reliability, speed. And every time there is a new requirement, we use the same approach. We create dedicated structure processed systems, basically to deal with the new complexity of business. The hard approach creates just complicatedness in the organization.
Let’s take an example. An automotive company, the engineering division is a five-dimensional matrix. If you open any cell of the matrix, you find another 20-dimensional matrix. You have Mr. Noise, Mr. Petrol Consumption, Mr. Anti-Collision Propertise. For any new requirement,
you have a dedicated function in charge of aligning engineers against the new requirement. What happens when the new requirement emerges?
Some years ago, a new requirement appeared on the marketplace: the length of the warranty period. So therefore the requirement is repairability, making cars easy to repair. Otherwise when you bring the car to the garage to fix the light, if you have to remove the engine to access the lights, the car will have to stay one week in the garage instead of two hours, and the warranty budget will explode. So, what was the solution using the hard approach? If repairability is the rew requirement, the solution is to create a new function, Mr. Repairability. And Mr. Repairability creates the repairability process. With a repairability scorecard, with a repairability metric and eventually repairability incentive.That came on top of 25 other KPIs. What percentage of these people is variable compensation? Twenty percent at most, divided by 26 KPIs, repairability makes a difference of 0.8 percent. What difference did it make in their action, their choices to simplify? Zero. But what occurs for zero impact? Mr. Repairability, process, scorecard, evaluation, coordination with the 25 other coordinators to have zero impact. Now, in front of the new complexity of business, the only solution is not drawing box es with reporting lines. It is basically the interplay. How the parts work together. The connection, the interaction, the synapse. It is not skeleton of boxes, it is the nervous system of adaptiveness and
intelligence. You know, you could call it cooperation, basically. Whenever people cooperate, they use less resources. In everything. You know, the repairability issue is a cooperation problem.
When you design cars, please take into account the need of those who will repair the cars in the after sales garage. When we don’t cooperate we need more time, more equipment, more system, more teams. We need – when procurement, supply chain, manufacturing don’t cooperate we need more stock, more investories, more working capital.
Who will pay for that? Shareholder? Customers? No, they will refuse. So who is left? The employees, who have tocompensate through their super individual efforts for the lack of cooperation. Stress, burnout, they are overwhelmed, accidents. No wonder they disengage.
How do the hard and the soft try to foster cooperation?
The hard: in banks, when there is problem between the back office and the front office, they don’t cooperate. What is the solution? They create a middle office.
What happens one years later? Instead of one problem between the back and front, now have to problems. Between the back and the middle and between the middle and the front. Plus I have to pay for the middle office. The hard approach is unable to foster cooperation. It can only add new boxes, new bones in the skeleton.
The soft approach: to make people cooperate, we need to make then like each other. Improve interpersonal feelings, the more people laike each other, the more they will cooperate. It is totally worng. It even counterproductive.
Look, at home I have two TVs. Why? Precisely not to have to cooperate with my wife. Not to have to impose tradeoffs to my wife. And why I try not to impose tradeoffs to my wife is precisely because I love my wife. If I didn’t love my wife, one TV would be enough: you will watch my favorite football game, if you are not happy, how is the book or the door?
The more we like each other, the more we avoid the real cooperation that would strain our relationships by imposing tough tradeoffs. And we go for a second TV or we escalate the decision above for arbitration.
Definitely, these approaches are obsolete. To deal with complexity, to enhance nervous system, we have created what we call the smart simplicity approach based on simple rules. Simple rule number one: understand what others do. What is their real work? We need go beyond the boxes, the job description, beyond the surface of the container, to understand the real content. Good afternoon!
Recently, ther is a heated debate in our society. The college students are the beneficiaries of a rare privilege, who receive exceptional education at extraordinary places. But will we be able to face the challenge and support ourselves against all odds? Will we be able to better the lives of others? Will we be able to accept the responsibility of building the future of our country?
The cynics say the college students are the pampered lost generation, which would cringe at the slightest discomfort. But the cynics are wrong. The college students I see are eagerly learning about how to live independently. We help each other clean the dormitory, go shopping and bargain together, and take part time jobs to supplement our pocket money.
The cynics say we care for nothing other than grades; and we neglect the need for character cultivation. But again, the cynics are wrong. We care deeply for each other, we cherish freedom, we treasure justice, and we seek truth. Last week, thousands of my fellow students had their blood type tested in order to make a contribution for the children who suffer from blood cancer.
As college students, we are adolescents at the critical turning point in our lives. We all face a fundamental choice: cynicism or faith, each will profoundly impact our future, or even the future of our country. I believe in all my fellow classmates. Though we are still inexperienced and even a little bit childish. I believe that we have the courage and faith to meet any challenge and take on our responsibilities. We are preparing to assume new responsibilities and tasks, and to use the education we have received to make our world a better place. I believe in our future.

Three year ago, I weighed more than 100 hundred kilograms which caused significant embarrassment and frustration in my life. Like always failing my P.E examinations, like always being laughed at by girls, like being terrified to speak in public. It was my gr
andmother‘s encouragement that revived from my passive attitude to become confident in myself. She said ― My dear, if you can‘t change you figure, why not treat it as your own style. The East and the West, Let‘s enjoy the combination of the two cultures?
Kipling said:―East is east, and west is west, and never the twain shall meet!‖ But now, a century later, they have met.
They have met in business. They have met in education. They have met in the arts. Some people will argue that these meetings will leave us with a choice between east and west, but I believe that the best future lies in the creative combination of both worlds. We can make western ideas, customs and technology our own, and adapt them to our own use. We can enjoy the best of both worlds, because our tradition is, above all, one of selecting the best and making it our own.
I love Beijing and Hennan opera because it always reminds me of who I am. But I am also a fan of pop music, especially English songs. So I have combined eastern melody with western language. It is called western henna opera.
When two cultures meet, there may be things in one culture, which do not fit into the tradition of the other. When this happens, we need to learn to understand and respect the customs of another culture. Then there are certain things some people may not like. To this, I will say, if you do not like it, please try to tolerate it. To learn to tolerate what you personally don‘t like is a great virtue at a time when different cultures mix and merge. Before us, there are two rivers, eastern and western cultures. At present, they may run in different courses. But eventually, they will converge into the vast sea of human culture.

Who was the most well-known figure in China last month? It‘s Ma JiaJue—the college student who murdered 4 of his roommates. Many people attributed his crime to his poverty and deficient education. In my opinion, his crime also has much to do with his classmates‘ indifference.
Indifference is a terrible disease in today‘s colleges and the whole society. It‘s not rare that two students who have studied together for 4 years have never spoken to each other. It‘s not rare that a student who has been absent from class for several days is not noticed at all. It‘s also not rare that a student who has severe psychological problems is not cared about at all.
Some people may say ‗What the students with psychological problems like Ma JiaJue need is not care but psychotherapy.‖ However, when people are ill, what they need most is not only medical treatment, but also care from people around them. Every smile and every caring word will bring sunshine to their life.
I once heard one of my roommates who was an introverted girl sobbing at mid-night. Being afraid of disturbing her, I sent a text message to comfort her. The next day, she told me that she was crying for not being invited to one of her friend‘s birthday party. She thought she was neglected by others. But my message was really comforting which told her someone still cared about her.

you know, this is really an amazing place. and for a lot of you, im sure that being here inwashington, the very center of our democracy, was a big draw when you were choosing whichschool to go to. this place has a powerful pull. it was here that dr. martin luther king challengedamericans to make real the promises of democracy, to make justice a reality for all of godschildren.
and it was here that president ronald reagan called on us to believe in ourselves and to believe inour capacity to perform great deeds. id like to start this morning by telling you about my first visithere. in the summer of 1977 yes, im a little old i was 16 years old and living in robertsdale, thesmall town in southern alabama that i grew up in. at the end of my junior year of high school idwon an essay contest
sponsored by the national rural electric association. i cant remember whatthe essay was about, what i do remember very clearly is writing it by hand, draft after draft afterdraft. typewriters were very expensive and my family could not afford one.
i was one of two kids from baldwin county that was chosen to go to washington along withhundreds of other kids across the country. before we left, the alabama delegation took a trip toour state capitol in montgomery for a meeting with the governor. the governors name wasgeorge c. wallace. the same george wallace who in 1963 stood in the schoolhouse door at theuniversity of alabama to block african americans from enrolling. wallace embraced the evils ofsegregation. he pitted whites against blacks, the south against the north, the working class againstthe socalled elites. meeting my governor was not an honor for me.
so i had to figure out for myself what was right and true. it was a search. it was a process. it drewon the moral sense that id learned from my parents, and in church, and in my own heart, and ledme on my own journey of discovery. i found books in the public library that they probably didntknow they had. they all pointed to the fact that wallace was wrong. that injustices likesegregation had no place in our world. that equality is a right.
as i said, i was only 16 when i met governor wallace, so i shook his hand as we were expected todo. but shaking his hand felt like a betrayal of my own beliefs. it felt wrong. like i was selling a pieceof my soul.
i knew who i was in my personal life, and i kept my eye on my north star, my responsibility to dogood for someone else, other than myself. but at work, well i always figured that work was work.values had their place and, yes, there were things that i wanted to change about the world, but ithought i had to do that on my own time. not in the office. steve didnt see it that way. he was anidealist. and in that way he reminded me of how i felt as a teenager. in that first meeting heconvinced me if we worked hard and made great products, we too could help change the world.and to my surprise, i was hooked. i took the job and changed my life. its been 17 years and ihave never once looked back.{ihave演讲稿}.

so find your north star. let it guide you in life, and work, and in your lifes work. now, i suspectsome of you arent buying this. i wont take it personally. its no surprise that people are skeptical,especially here in washington. where these days youve got plenty of reason to be. and a healthyamount of skepticism is fine. though too often in this town, it turns to cynicism. to the idea thatno matter whos talking or what theyre saying, that their motives are questionable, their characteris suspect, and if you search hard enough, you can prove that they are lying. maybe thats justthe world we live in. but graduates, this is your world to change.
i can tell you, they will not accept that. and neither should you. so thats the one thing id like tobring to you all the way from cupertino, california. the idea that great progress is possible,whatever line of work you choose. there will always be cynics and critics on the sidelines tearingpeople down, and just as harmful are those people with good intentions who make no contributionat all. in his letter from the birmingham jail, dr. king wrote that our society needed to repent, notmerely for the hateful words of the bad people, but for the appalling silence of the good people.
the sidelines are not where you want to live your life. the world needs you in the arena. there areproblems that need to be solved. injustices that need to be ended. people that are still beingpersecuted, diseases still in need of cure. no matter what you do next, the world needs yourenergy. your passion. your impatience with progress. dont shrink from risk. and tune out thosecritics and cynics. history rarely yields to one person, but think, and never forget, what happenswhen it does. that can be you. that should be you. that must be you.
